Place a medium saucepan over medium heat. Add the steel-cut oats and toast, stirring frequently, for 1–2 minutes until they smell nutty and look slightly toasted. This step deepens flavor but can be skipped.

Simmer
Once boiling, reduce heat to low so the oats maintain a steady simmer. Stir in the sea salt. Cover partially with a lid (leave a small gap for steam) and simmer, stirring every 6–8 minutes, until oats are tender and the porridge has thickened, about 20–30 minutes depending on desired chewiness. For creamier oats, stir more frequently in the last 5 minutes.

When oats reach desired texture, remove from heat. Stir in brown sugar (or chosen sweetener), vanilla extract, and ground cinnamon. Taste and adjust salt or sweetener as needed. If too thick, stir in a splash (1–2 tbs) of milk or water to loosen.
