    Rinse 2 cups dry beans under cold water, remove debris. Place in a large bowl and cover with water by at least 2 inches (about 6 cups). Soak for 6–8 hours or overnight. Drain and rinse before cooking. (Quick option: cover beans with 8 cups water, bring to a boil 2 minutes, remove from heat and let sit 1 hour, then drain.)

    Simmer until tender

    Place soaked and drained beans in a large pot with 4 cups fresh water (reserve additional water if needed) and 1 bay leaf. Bring to a gentle boil, then reduce heat and simmer, partially covered, for 45–75 minutes until beans are tender but not falling apart. Skim foam as needed. Drain, reserving about 1 cup of the bean cooking liquid. Discard bay leaf. Stir in 2 tsp kosher salt toward the end of cooking so beans finish seasoned.

    Render bacon and sweat aromatics

    In a heavy skillet or Dutch oven over medium heat, add 1 tbsp olive oil (or use bacon fat if using bacon). Add the diced bacon and cook until browned and fat is rendered, about 5 minutes. Remove excess fat if more than 1–2 tablespoons remain, leaving enough to coat the pan. Add the finely diced onion and cook, stirring, until translucent and beginning to brown, about 6–8 minutes. Add the minced garlic and cook 30–45 seconds until fragrant.

    Build the smoky base

    Stir in 2 tbsp tomato paste and cook 1–2 minutes, stirring constantly, to caramelize and remove raw flavor. Add 1 tbsp minced chipotle in adobo (or to taste), 2 tsp smoked paprika, 1 tsp ground cumin, and 1/2 tsp black pepper; cook 30 seconds to bloom the spices. Add 2 tbsp brown sugar and 1 tbsp apple cider vinegar, stirring to dissolve.

    Combine liquids and simmer

    Pour in 1 cup vegetable or chicken stock and 1 tbsp soy sauce. Add up to 1 tsp liquid smoke if you want an extra smoky punch (start with 1/4–1/2 tsp if sensitive). Bring the mixture to a simmer and reduce heat to low; simmer 4–5 minutes to meld flavors and thicken slightly.

    Finish the sauce

    Taste and adjust seasoning — more brown sugar for sweetness, vinegar for brightness, or chipotle for heat. If sauce is too thick, add a splash of reserved bean cooking liquid or water to reach a saucy consistency.

    Combine beans with sauce

    Add the cooked beans and about 1/2–1 cup of the reserved bean cooking liquid to the skillet or Dutch oven with the smoky sauce. Gently stir to combine, being careful not to break the beans excessively. Bring to a gentle simmer and cook 8–12 minutes, uncovered, until flavors meld and liquid thickens to your liking. If it becomes too dry, add more reserved bean liquid or stock, 2 tablespoons at a time.

    Adjust seasoning and texture

    Stir in 1 tbsp apple cider vinegar (if you prefer tang) or up to 1 tsp hot sauce for heat. Taste and add salt if needed (the initial 2 tsp kosher salt added to the beans is a baseline; add up to 1/2 tsp more if necessary).

    Garnish and serve

    Turn off heat and stir in chopped parsley or cilantro and sliced green onion. Serve warm as a side dish, over rice, or with cornbread. Leftovers will thicken in the fridge—reheat with a splash of water or stock to loosen.
