Mix dry ingredients

In a large bowl or the bowl of a stand mixer fitted with a dough hook, combine 3 cups all-purpose flour, 2 tsp instant yeast, 1 tbsp granulated sugar, and 1 tsp fine salt. Whisk briefly to distribute.

Add wet ingredients

Make a well in the dry ingredients and add 170 ml warm milk, 3 tbsp softened butter, and 1 large egg. If using a stand mixer, start on low speed to combine until a rough shaggy dough forms (about 1–2 minutes).

Knead dough

Increase mixer speed to medium and knead with dough hook for 6–8 minutes until dough is smooth, slightly tacky but not sticky. If kneading by hand, turn dough onto a lightly floured surface and knead 8–10 minutes. Add up to 2 tbsp extra flour only if dough is excessively sticky.

First rise

Lightly oil a clean bowl, place dough inside, cover with plastic wrap or a damp towel, and let rise in a warm draft-free place until doubled, about 60–90 minutes depending on room temperature.

Shape rolls

Gently deflate dough and turn onto a lightly floured surface. Divide into 8 equal pieces (about 90–100 g each). Shape each piece into a tight ball by stretching the surface and pinching the seam. Place balls on a parchment-lined baking sheet or in a baking tray spaced about 1" apart.

Second rise

Cover shaped rolls loosely with plastic wrap or a damp towel and let proof until puffy and nearly doubled, about 45–60 minutes.

Make ganache

Place 150 g chopped semisweet chocolate in a heatproof bowl. Heat 60 ml heavy cream until just simmering, pour over chocolate, let sit 1 minute, then whisk until smooth. Add 1 tbsp room-temperature butter and whisk until glossy. Allow to cool slightly until spreadable but not runny (5–10 minutes).

Fill centers (optional method)

If you prefer filled rolls, use a small spoon or piping bag to create a shallow well in the top of each shaped dough ball after the first 10–15 minutes of the second rise. Pipe or spoon about 1–2 tbsp ganache into each well. If you prefer a fully enclosed chocolate swirl, roll each piece into an oval, spread 1–2 tbsp ganache, roll up, and then reshape into a log before forming the final ball.

Make the chocolate shell dough

In a medium bowl, beat 4 tbsp softened butter with 1 cup powdered sugar until smooth. Add 3 tbsp unsweetened cocoa powder, 3 tbsp all-purpose flour, 1 tsp vanilla, and a pinch of salt. Mix until a smooth, stiff paste forms. If the mixture feels too soft, chill for 10 minutes; if too stiff, add a tiny splash (1/4 tsp) of milk.

Portion topping

Divide the chocolate shell paste into 8 equal portions. Roll each portion between two pieces of parchment into a thin disc about 3–3.5 inches (7–9 cm) in diameter and 1/8" thick. Place discs on a tray and chill briefly (10–15 minutes) so they hold shape but remain pliable.

Top the rolls

When rolls have finished their second rise and are puffy, brush the tops lightly with egg wash (1 egg beaten with 1 tsp water). Center a chilled chocolate disc over each roll and gently press so it adheres to the dough. If you added ganache filling, the disc will seal around the edges and create a crackly top during baking. Optionally sprinkle with coarse sugar or a pinch of flaky sea salt.

Finish

Preheat and bake

Preheat oven to 375°F (190°C). Bake the prepared rolls on the middle rack for 15–18 minutes, rotating the pan once halfway through, until the shell topping is set and the rolls are baked through (internal temp ~190°F / 88°C) and the tops show characteristic cracks. If the tops brown too quickly, tent loosely with foil for the last 5 minutes.

Cool and serve

Remove from oven and let cool on the baking sheet for 5 minutes, then transfer to a wire rack. If you used ganache filling and want a glossy finish, spoon a little extra cooled ganache over the center while warm. Serve warm or at room temperature. Store in an airtight container for up to 2 days at room temperature or freeze up to 1 month (thaw and refresh in a 300°F / 150°C oven for 5–7 minutes).
