Soak the beans
Rinse the dried beans under cold water, remove any stones or shriveled beans. Place beans in a large bowl, cover with 6 cups of water and soak at room temperature for 6–8 hours or overnight. Alternatively, for a quick soak bring beans and water to a boil for 2 minutes, remove from heat and let stand 1 hour; drain.
Par-cook the beans
Drain and rinse soaked beans. Transfer to a large pot, add 3 cups of chicken or vegetable stock (or water) and bring to a simmer. Cook gently for 25–35 minutes until beans are just tender but not falling apart. Drain and reserve about 1 cup of cooking liquid. Beans will finish cooking during the smoking/baking step.
Smoky Barbecue Sauce & Aromatics
Cook bacon (if using) and aromatics
In a large heavy skillet over medium heat, add the diced smoked bacon and cook until fat renders and bacon is browned, about 6–8 minutes. Remove most of the rendered fat leaving about 1 tablespoon in the pan. If not using bacon, heat 1 tbsp neutral oil. Add the diced onion and cook until softened and translucent, 6–8 minutes. Add the minced garlic and cook 30–45 seconds until fragrant.
Build the sauce
Stir in the tomato paste and cook 1–2 minutes to caramelize slightly. Add ketchup, 1 cup brown sugar, apple cider vinegar, Worcestershire sauce, mustard, smoked paprika, minced chipotle (if using), liquid smoke, salt and pepper. Bring to a gentle simmer and cook 4–6 minutes to meld flavors. Taste and adjust seasoning — add more salt, sugar, or vinegar to balance sweet, tangy and smoky notes.
Combine and Smoke/Bake

Preheat your smoker or oven to 275°F (135°C). In a large ovenproof Dutch oven or an aluminum pan, combine the par-cooked beans, the smoky barbecue sauce, and any reserved bean cooking liquid as needed to reach a saucy but not soupy consistency (about 1/2 to 1 cup). Stir in the unsalted butter and the 2 tbsp brown sugar reserved for glazing. Mix in cooked bacon pieces if used.
Smoke or bake
If using a smoker: place the covered pot in the smoker and smoke at 225–275°F for 2–3 hours, stirring once halfway through, until beans are tender and sauce has thickened and darkened. If using an oven: cover the pot and bake at 275°F for 1.5–2 hours, then uncover and bake an additional 20–30 minutes to reduce and caramelize the top, stirring once or twice. If you want extra smoky flavor, stir in an additional 1/2 tsp liquid smoke near the end.
Finish & Serve
Taste and adjust final seasoning — add salt, pepper or a splash of vinegar if needed to brighten flavors. If sauce is too thin, remove lid and cook 10–15 minutes longer until desired thickness is reached. Sprinkle chopped fresh parsley over the beans just before serving.
Serve warm alongside grilled meats, cornbread or on a barbecue plate. Leftovers refrigerate for up to 4 days; reheat gently on the stovetop, adding a splash of water or stock if needed.
