Prepare

Preheat oven to 350°F (175°C). Line a 12-cup muffin tin with paper liners.

In a medium bowl, whisk together 1.5 cups all-purpose flour, 0.5 cups cocoa powder, 1.5 tsp instant espresso powder, 1 tsp baking powder, 0.5 tsp baking soda, and 0.5 tsp salt until evenly combined.

In a large bowl or the bowl of a stand mixer, beat 1.25 cups granulated sugar and 2 large eggs on medium speed until pale and slightly thickened, about 2 minutes.

Add 0.25 cups neutral oil and 1 tsp vanilla extract to the eggs and sugar and mix to incorporate.

Warm 0.5 cups whole milk slightly (should be lukewarm) and add to the wet mixture alternately with the dry ingredients: add one-third of the dry mix and mix on low just until combined, then half of the warm milk, then another third of dry, then the remaining milk, finishing with the last of the dry mix. Scrape bowl as needed. Do not overmix.

Fold in 0.5 cups hot brewed strong coffee (hot is fine; it helps bloom the cocoa and espresso). The batter will be thin — that is normal for moist cupcakes.

Divide batter evenly among the 12 liners, filling about 2/3 full (use a cookie scoop for consistency).

Bake for 17–20 minutes, rotating halfway, until a toothpick inserted into the center comes out with a few moist crumbs. Remove from oven and let cool in the pan for 5 minutes, then transfer to a wire rack to cool completely before frosting.

Bailey's Buttercream

Ensure 1 cup unsalted butter is fully softened (room temperature). Using a stand mixer fitted with the paddle attachment or a hand mixer, beat the butter on medium speed until smooth and creamy, about 2–3 minutes.

Dissolve 0.5 tsp instant espresso powder in the 3 tbsp Bailey's Irish Cream (warm a little if needed) so it blends smoothly into the buttercream.

With the mixer on low, gradually add 3 cups confectioners' sugar, about 1 cup at a time, to avoid a powdered sugar cloud. After each addition, raise speed to medium-low and beat until incorporated.

Add the Bailey's + espresso mixture and 0.5 tsp vanilla extract, then increase speed to medium and beat for 2–3 minutes until light and fluffy. If buttercream is too loose, add up to 1/2 cup more powdered sugar a little at a time; if too stiff, add 1 tsp milk or a splash of Bailey's to adjust consistency. Finish with a pinch of salt to balance sweetness.

Chocolate Ganache

Place 6 oz finely chopped chocolate in a heatproof bowl.

Heat 0.5 cups heavy cream in a small saucepan over medium heat until it just begins to simmer and bubbles form around the edges—do not boil.

Pour hot cream over the chopped chocolate and let sit undisturbed for 1 minute to melt the chocolate. Gently stir from the center outward until smooth and glossy. Stir in 1 tsp unsalted butter, if using, for extra shine.

Let ganache cool to a thick but pourable/spreadable consistency (about 15–25 minutes at room temperature). Stir occasionally to check thickness.

Assembly & Decoration

If desired, level cupcake domes with a serrated knife so frosting sits evenly.

Fit a piping bag with a large round or star tip and fill with the Bailey's buttercream. Pipe a swirl of buttercream on each cooled cupcake, leaving a small well or flat top in the center for ganache if you want a ganache 'puddle'.

Spoon or drizzle about 1–2 teaspoons of cooled ganache into the center of each buttercream swirl (or lightly coat the top if you prefer more chocolate). The ganache will set slightly against the buttercream.

Top each cupcake with 1–2 chocolate-covered coffee beans. Lightly dust with 1 tsp cocoa powder total (use a fine sieve) over a few cupcakes if you want a subtle finish.

Chill assembled cupcakes in the refrigerator for 10–15 minutes to set the ganache, then bring to room temperature before serving (about 15–20 minutes) so buttercream is soft and flavors are pronounced.

Store cupcakes in an airtight container in the refrigerator for up to 3 days (bring to room temperature before serving). If you expect to store longer, freeze unfrosted cupcakes for up to 2 months and frost after thawing.
