Combine base ingredients

In a medium saucepan, combine ketchup, brown sugar, apple cider vinegar, honey, and molasses. Whisk together over room temperature until the brown sugar is mostly dissolved.

Heat and dissolve

Place the saucepan over medium-low heat. Stir frequently and bring the mixture to a gentle simmer (small bubbles at the edges) for 3–4 minutes until the sugars are fully dissolved and the mixture has slightly thickened.

Add savory seasonings

Lower the heat to low and stir in Worcestershire sauce, smoked paprika, garlic powder, onion powder, black pepper, cayenne (if using), and salt. Stir continuously for 1–2 minutes to bloom the spices and meld flavors.

Taste the sauce and adjust seasoning: add a pinch more salt if it tastes flat, or another 1/8 tsp of cayenne for more heat.

Adjust consistency

If the sauce is thicker than you prefer, stir in 1–2 tablespoons of water and heat for 30 seconds, then check consistency. Repeat in 1 tablespoon increments until you reach the desired pourable thickness.

Finish for gloss and brightness

Remove the saucepan from heat and stir in the butter and lemon juice, if using. The butter adds a glossy finish and the lemon brightens the overall flavor.

Cool and store

Let the sauce cool to room temperature, then transfer to a clean jar or bottle. Refrigerate up to 2 weeks. Rewarm gently before using if cold.

Usage note: Brush on meats during the last 5–10 minutes of grilling or roasting to avoid burning the sugars. Use as a dip, glaze, or sandwich spread.
