Prepare ingredients
Measure and sift the powdered sugar into a medium bowl to remove lumps. Soften the unsalted butter to room temperature or micro-warm briefly (5–7 seconds) so it’s spreadable but not melted.

Cream butter and milk
In the bowl with the sifted powdered sugar, add the softened butter and 1 tablespoon of milk. Use a whisk or handheld mixer on low speed and begin combining until the mixture is crumbly and then starts to smooth. Add remaining milk 1 tablespoon at a time to reach a thick but pourable consistency.

Add flavor and adjust consistency
Whisk in the vanilla extract and a pinch of salt. If the glaze is too thick to pour or spread, add additional milk in 1/2-tablespoon increments up to 1 tablespoon. If it becomes too thin, add up to 2 tablespoons more powdered sugar. The ideal glaze should fall slowly from a spoon in a ribbon and level itself within about 20–30 seconds.

Finish and rest
Once smooth and glossy, let the glaze rest for 2–3 minutes to thicken slightly. If using immediately on warm baked goods, pour or spoon the glaze over the center and allow it to spread, or dip items individually. For a very smooth surface, gently tap the tray or use an offset spatula to even the glaze.

Storage
Store any leftover glaze in an airtight container in the refrigerator for up to 5 days. Rewhisk before use and add a teaspoon of milk if needed to loosen. Warm slightly at room temperature before using on chilled items.

Lemon glaze
Stir the lemon zest into the finished glaze and replace up to 1 tablespoon of milk with 1 tablespoon fresh lemon juice for a brighter flavor. Adjust powdered sugar as needed if the glaze thins.

Replace 1 tablespoon of powdered sugar with 1 tablespoon maple syrup and reduce milk by 1 teaspoon. Whisk thoroughly and adjust consistency with small amounts of milk or powdered sugar.
