Toast oats (optional)
Place a medium saucepan over medium heat. Add the steel-cut oats and toast, stirring frequently, for 2–3 minutes until they smell nutty. This step is optional but enhances flavor.
Simmer
Once boiling, reduce heat to low so the pot is at a steady simmer. Partially cover the saucepan with a lid (leave a small gap for steam). Cook, stirring occasionally to prevent sticking, for 20–25 minutes until oats are tender but still have a chewy texture. If you prefer creamier oats, simmer 25–30 minutes and stir more frequently.
Adjust consistency
If the oatmeal becomes too thick before the oats are fully tender, stir in up to 1/2 cup additional water or milk in 2-tablespoon increments until desired consistency is reached. For firmer oatmeal, cook a bit longer to evaporate liquid.
Sweeteners & Flavor
When the oats are at your preferred doneness, remove the pot from heat. Stir in 2 tbsp brown sugar or maple syrup, 1 tsp vanilla extract, and 1 tsp ground cinnamon. Taste and adjust sweetness or cinnamon to your liking.

Serve immediately while hot. Leftovers can be stored in an airtight container in the refrigerator for up to 4 days. Reheat on the stovetop with a splash of milk or water, stirring until warmed and creamy.
