Prepare and bake pastry

Preheat oven to 400°F (200°C). Lightly flour a work surface and roll each puff pastry sheet once or twice to even thickness (about 1/8 inch). Trim sheets into three equal rectangles (for a 3-layer Napoleon) that will fit a standard baking sheet. Place rectangles on parchment-lined baking sheets. Prick surfaces lightly all over with a fork to reduce extreme rising. Sprinkle each rectangle evenly with granulated sugar (about 2 tsp per rectangle). Cover with another sheet of parchment and a second baking sheet (or place another large rimmed sheet on top) to keep layers relatively flat.

Bake the layered sheets for 12–18 minutes, rotating halfway, until golden brown and crisp. Remove the top sheet of parchment and second pan for the last 2–3 minutes to allow the tops to color. Cool completely on a wire rack. Once cool, you may trim edges to make neat rectangles. Reserve any crisp scraps for garnish and dusting (or crush for crumbs).

Heat milk and infuse vanilla

In a medium saucepan, combine the milk and the scraped vanilla bean seeds plus the pod (or 1 tsp vanilla extract if using). Heat over medium until just simmering and tiny bubbles form at the edge. Remove from heat and let the vanilla infuse for 5–10 minutes; remove and discard the pod if used.

Mix yolks and dry ingredients

In a medium bowl, whisk together the egg yolks, 2 tablespoons granulated sugar, cornstarch, and 1 tablespoon flour until smooth and pale.

Temper and thicken

Slowly pour about 1/3 of the hot milk into the yolk mixture while whisking constantly to temper the eggs. Return the tempered yolk mixture to the remaining milk in the saucepan and cook over medium-low heat, whisking constantly, until the mixture thickens and comes to a gentle boil (about 2–4 minutes). Continue to cook and whisk for 1 minute after it starts to bubble to ensure starches are cooked.

Finish pastry cream

Remove from heat and whisk in the unsalted butter until smooth. Pour the pastry cream into a clean bowl, press plastic wrap directly onto the surface to prevent a skin from forming, and chill in the refrigerator until completely cold (at least 2 hours).

Whipped Cream (Light Layer)

When the pastry cream is chilled, whip the heavy cream with powdered sugar and vanilla extract to soft peaks. Fold about 1 cup of whipped cream into the chilled pastry cream to lighten it (making a diplomat cream). Reserve the remaining whipped cream to pipe or to use between layers if desired.

Assembly and Icing

Assemble the Napoleon

Place the first baked puff pastry rectangle on your serving board. Spread a layer (about 1/3) of the diplomat cream (pastry cream folded with whipped cream) evenly over the pastry, leaving a small margin at the edge. Top with the second pastry rectangle, press gently, and repeat with another 1/3 of the cream. Finish with the third pastry rectangle and spread a thin layer of remaining cream or reserve for piping. Chill the assembled cake in the refrigerator for 20–30 minutes to set slightly.

Prepare icing and decoration

Whisk the powdered sugar (about 1 cup) with 2 tablespoons milk until smooth and spreadable but not runny; add a few drops more milk if needed. Spread the white icing thinly over the top pastry sheet. Drizzle or pipe thin lines of melted dark chocolate across the white icing. Using a toothpick or skewer, drag lines perpendicular to the chocolate to create a classic feathered/chequered pattern. If you reserved crispy pastry scraps, sprinkle some crumbs around the base or on top for texture.

Chill the finished Napoleon in the refrigerator for at least 1 hour to let layers set. When ready to serve, use a very sharp serrated or chef's knife and a gentle sawing motion to slice into even rectangles; wipe the knife between cuts for clean edges. Dust slices lightly with powdered sugar if desired.
